There is no universal winner. Direct sourcing can provide close supplier control and avoid an intermediary fee. An agent can reduce search and coordination effort, extend local supplier access and manage activities that the buyer does not have the people or location to handle. The right answer depends on category risk, internal capability and the scope written into the engagement. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">CIPS describes direct sourcing as sourcing without a third party and notes potential benefits such as independence, control and avoiding added third-party cost. It also notes that using a third party can be less time-consuming but requires monitoring and a clear understanding of the buyer&#8217;s objectives.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Control and supplier ownership<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Direct sourcing creates a direct line between buyer and manufacturer, which is valuable for technical discussions, capacity planning, engineering changes and long-term improvement. However, direct contact does not automatically create control. Control comes from qualified people, clear specifications, contracts, inspection rights, performance data and escalation discipline.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">With an agent, decide who owns supplier information and relationships. The buyer should know the legal manufacturer, factory location, quotation basis, approved subcontractors and inspection evidence unless there is a justified commercial exception. The contract should address non-circumvention only in a balanced way; it should not prevent the buyer from understanding its own supply chain.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Supplier access and market coverage<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Agents can be valuable when supplier markets are fragmented, language or distance slows discovery, or a buyer combines many small requirements. But a long supplier list is not the same as a qualified supplier base. It also supports joint product development. The trade-off is concentration: CIPS notes that single sourcing can reduce administration and deepen a relationship, but it also increases vulnerability and dependency. In both cases, the buyer must define specifications, acceptance criteria and authority to approve or reject. An agent can coordinate a sample, factory audit, pre-dispatch inspection or corrective action, but those activities must be in scope and supported by competent inspectors. Direct buyers may perform these controls themselves or appoint independent specialists.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Keep the evidence chain intact: approved sample, drawing revision, batch or heat reference where applicable, inspection method, calibrated equipment, non-conformance record and release decision. The buyer should receive the underlying report, not only a message that the goods &#8220;passed&#8221;.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Risk and due diligence<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">OECD guidance frames responsible-business due diligence as risk-based work to identify and address negative impacts in operations, supply chains and business relationships. [3] That principle applies regardless of channel. An agent can provide local visibility, but it also introduces agency risk. Direct sourcing removes that layer but does not remove labour, environmental, quality, continuity, bribery or subcontracting risk at the factory.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Verify the agent&#8217;s legal entity, experience, references, insurance where relevant, confidentiality controls and conflicts of interest.<\/li>\n\n\n\n<li>Verify the manufacturer&#8217;s identity, site, process, capacity, product approvals, samples and performance.<\/li>\n\n\n\n<li>Define approval authority: who may select suppliers, change specifications, accept deviations and release payment?<\/li>\n\n\n\n<li>Set evidence and reporting rules, audit rights, data ownership, confidentiality, termination support and dispute handling.<\/li>\n\n\n\n<li>Maintain a risk register for critical products and do not allow one untested channel to become a single point of failure.<\/li>\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\">When each model is better<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">Choose an agent when:<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>You are entering an unfamiliar supplier market or sourcing region.<\/li>\n\n\n\n<li>The requirement spans many vendors and coordination cost is high.<\/li>\n\n\n\n<li>Your procurement team is small or remote from the supplier base.<\/li>\n\n\n\n<li>You need local follow-up, consolidation, inspection coordination or documentation support.<\/li>\n\n\n\n<li>The engagement can be governed with transparent scope, fees and supplier disclosure.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Choose direct manufacturer sourcing when:<\/h3>\n\n\n\n<ol class=\"wp-block-list\">\n<li>The material is strategic, high-value, proprietary or technically complex.<\/li>\n\n\n\n<li>Repeat volume supports a direct commercial and engineering relationship.<\/li>\n\n\n\n<li>Your team can perform sourcing, quality, contracting and supplier-management work.<\/li>\n\n\n\n<li>Capacity allocation, change control or intellectual property requires direct discussion.<\/li>\n\n\n\n<li>You can maintain competition or contingency plans despite the direct relationship.<\/li>\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\">The hybrid model<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A hybrid model often works well: the buyer approves and contracts the manufacturer directly, while a local procurement partner coordinates documentation, inspections, dispatch, consolidation or secondary items. Another option is to use an agent to discover and qualify suppliers, then transition mature strategic relationships to direct management under an agreed handover.
